Frankly it’s a miracle they ever competed against Nintendo.
Game Gear and Nomad were genuinely clever money-pits. The Saturn, 32X, and Sega Virtua Processor were kneejerk responses to the SNES / SuperFX… and they were money-pits. Even using Sonic as a mascot was chasing Mario’s runaway success.
The Saturn launched by surprise. 3DO offered to let them in on the followup to the 3DO and Sega genuinely considered it. Half the reason they declined was that the head guy of 3DO had fucked them out of money by breaking their DRM back in the Genesis days. They were on similarly miserable terms with several major third parties - there’s a reason Sega did all their sports games on Dreamcast.
